Unleashing Synergy: Expert Tips for Managing Cross-Functional Teams

Cross-functional teams are a great way to bring together different perspectives, product solutions, enhanced integration processes, improved solutions, and expertise to solve complex problems. However, they can also be challenging to manage effectively. Effective follow-up and tracking are among the most important aspects of cross-functional team management.

Here are some tips for effectively following up and keeping track of cross-functional teams:


Set Clear Expectations and Goals

Before you start working with a cross-functional team, setting clear expectations and goals is important. This will help everyone understand what they must do and how their work fits into the project. Also, it is important to assign owners for each item in the tracker. Be clear about your role and responsibilities. Make sure everyone on the team understands what their role is and what they're responsible for. This will help avoid confusion and conflict.


Create a Communication Plan

Communication is key to any successful team, but it's especially important for cross-functional teams. Ensure you have a clear communication plan, so everyone knows how to stay in touch and share information.


Use Collaboration Tools

 Any collaboration tools like Confluence, Miro, Trello, google drive, slack, etc. These tools can be a great way to keep track of tasks, deadlines, and progress and share content like PRDs, BRDs, release notes, roadmaps, etc. This can be especially helpful for large or complex projects involving multiple cross-function teams if your product depends on other product teams or if you have to work closely with other operational and business teams.


Maintain a Simple Tracker/Checklist

Maintaining a tracker to review regularly during meetings will help focus on the important items and track their progress. A sample template is shown below.



Hold Regular Meetings

 Regular meetings are a great way to stay on track and ensure everyone is on the same page. These meetings should discuss progress, identify challenges/risks, and adjust as needed. Also, this will help teams stay aligned and help them stay updated on the progress. Tracking all these progress, meeting notes, action items, and risks in a shared page like confluence will greatly help everyone involved in the project.

Tip: I usually schedule placeholder meetings ahead of the required date in case any follow-ups from any specific team are required so the item doesn't slip off the list. It helps you and the team to stay on track and also helps you touch base with them to make sure they are on track.


Be Punctual and Responsible

 When working with cross-functional teams, respecting other people's time is important. This means being prompt for meetings, responding to emails and messages on time, and not overloading people with requests. Also, set clear expectations as mentioned above and let others know that the same is expected from them. They must send a team representative if they cannot attend the meeting.


Be Flexible and Adaptable

Though we all want to stay on track and wish things go smoothly, things don't always go according to plan, so it's important to be flexible and adaptable. If something unexpected arises, be prepared to make changes and adjust your plans accordingly. To help understand the importance of the items, it is important to attach a priority column again for these action items and mark if it is critical, high, medium, or low priority. This will help you as a product manager to decide if this will impact the deliverable/roll-out/launch or if it can happen even if that specific item/item is impacted.


Celebrate Successes

 It's important to celebrate successes along the way. Send appreciation notes to the entire team in an email, and call out achievements. This will help keep everyone motivated and engaged. Keep everyone posted on the success and how the team is progressing, this will help the team stay focused.


By following these tips, you can effectively follow up and keep track of cross-functional teams. This will help you ensure that your products stay on track and identify/call out risks ahead of time.
